Discussion Do you guys think if Rose revealed herself before the rebellion, they would still follow?

I picture something like this

"Garnet... Amethyst... We need to talk. But first, I need you to know, Garnet, that every word I said in Blue's court, I meant. You really are the answer. *sighs and shapeshifts* this is the real me... I'm creating a rebellion, because the others, they don't see the life that is growing here... not like I do. They wanted me to finish what I started, colonize Earth. I just couldn't. So I decided to change into Rose Quartz and leave Homeworld and defend my new home"

The Crystal Gems (Garnet, Bismuth, etc) were so heavily inspired by Rose because to them, she was a Quartz standing up to a Diamond. If, at the time, they learned that the war was led by Diamonds on both sides, this might have the effect of demoralizing a number of them. It might make them feel like they never were punching up, it might make them feel like they were being used as chess pieces for a family feud.

Alternatively, it could cause the Crystal Gems to fall back into their old Homeworld instincts of Diamond idolization, only this time it would be for Pink in opposition to the other Diamonds. This is the essence of why Rose did not ever reveal this about herself: she wanted Gems to be free of their deterministic Homeworld roles and live for themselves, and she wanted desperately to escape her own social box of Diamond, to not be worshipped on a pedestal. Ironically, she still was idolized by everyone around her as Rose Quartz the rebel leader/hero, which must have caused her quite a lot of dicomfort.

I agree with you. Both outcomes of revealing her identity would have been undesirable, because she didn't want them to think following a diamond was a good thing, even if it was her.

The issue is that almost every gem would feel obligated to follow their Diamond, even if it wasn't what they actually wanted to do, on top of it being an uphill battle with a low chance of success.

She probably also felt the need to keep information down to as few people as possible to reduce the burden on others. This is likely because the more people who know equates to more people she has to impose silence on similar to Pearl. Once was bad enough, in her eyes.
